Replacing a water softener should involve more than disconnecting one tank and connecting another. The installer is working with plumbing, drainage, electrical power and equipment settings that may have been in place for years. Problems hidden by the old system can become problems for the new one.

Before approving the work, ask the installer to explain the complete changeover process. You should know what will be inspected, which existing parts will remain, how the new system will be configured and what evidence will show that the installation is complete.

Start by documenting the existing setup

Before anything is disconnected, take clear photos of the old softener, bypass valve, nearby pipes, drain connection, electrical outlet and salt tank. Include wider photos showing where each component sits in the room.

Ask the installer to identify the direction of water flow and confirm which fixtures are supplied by softened water. Outdoor faucets, irrigation lines, kitchen cold-water lines and other branches may have been intentionally excluded. Do not assume the old plumbing was routed correctly just because it has been used for a long time.

If the old system still operates, ask whether the installer needs to test the incoming water and the treated water before removal. Those results can help separate an equipment problem from a plumbing, well or water-supply problem.

Decide which existing components can stay

A replacement quote should state whether the job includes new connectors, a new bypass valve, a new drain line, a new overflow line and any needed shutoff valves. Ask which old parts will be reused and why they are suitable for the new equipment.

The installer should inspect reused piping for corrosion, restricted fittings, unsupported sections and signs of leakage. A connector that happens to fit is not automatically the right connector. It also needs to match the pipe material, connection type and flow requirements of the new softener.

Look closely at the bypass arrangement. You should be able to isolate the softener without shutting off water to the entire home. Ask the installer to show which valve positions place the system in service and which positions bypass it.

Confirm what happens to the old equipment

Removing a softener can involve a heavy mineral tank, a salt tank containing brine or hardened salt, and water left inside the plumbing connections. Ask who will empty, move and dispose of the equipment.

The quote should make clear whether removal is included or whether the old unit will be left at the property. If it will be carried through finished areas, discuss how floors, walls and doorways will be protected. Also ask where residual water and salt will be placed. They should not simply be released wherever they are easiest to dump.

If you rent the existing softener, confirm who owns it before allowing anyone to remove or discard it. The replacement contractor may not be responsible for returning equipment to another company.

Inspect the plumbing while the old system is out

The period between removal and installation is a useful chance to inspect normally hidden connections. Ask the installer to check for mineral buildup, damaged threads, corroded valves and pipes that move when handled.

Ask whether the inlet and outlet are clearly identified. Reversing them can prevent the softener from working properly and may damage some valve assemblies. The finished pipes should also be supported so their weight is not carried by the softener valve.

If the plumbing needs repairs beyond the quoted replacement, ask for an explanation before additional work begins. You should understand the defect, the proposed correction and whether the repair changes the total scope.

Review the drain and overflow connections

A softener needs a route for wastewater during regeneration. The installer should verify that the drain location is appropriate for the equipment and that the line is secured, protected from kinks and arranged to reduce the chance of wastewater backing into the system.

The salt tank may also have an overflow fitting. Ask whether an overflow line is required for the selected tank and where it will discharge. The overflow line is not a substitute for the normal regeneration drain. It is intended to provide another path if the water level in the salt tank rises abnormally.

Before the installer leaves, look at both lines and ask the installer to identify each one. This simple check can prevent confusion during a later service visit.

Require settings based on the home and water

The control valve should not be left with unexplained factory settings. Ask the installer to show you the hardness setting, regeneration schedule or demand setting, reserve allowance and time of day. If iron is included in the programming, ask what test result and calculation support that adjustment.

Also confirm how many people and fixtures were considered. The correct setup depends on the actual water conditions, usable system capacity and household demand. A setting copied from the old softener may not fit equipment with a different tank size or control valve.

Write the final settings in the manual or save a photo of every settings screen. This gives you a baseline if the controls are changed accidentally or reset after a power interruption.

Watch the startup and leak check

The installer should return the water supply gradually and check every disturbed connection. Look for active drips, but also ask the installer to dry the fittings and inspect them again after the system is pressurized. Slow leaks can be difficult to see on already wet plumbing.

Startup may include placing the valve into specific operating positions, adding water or salt to the salt tank, and running water from a nearby fixture. The exact sequence varies by equipment, so it should follow the instructions for the installed model.

Ask whether a manual regeneration or another startup cycle is necessary. If a cycle is run, confirm that water reaches the intended drain without leaking, overflowing or pulling the drain line loose.

Test the result, not just the connections

A dry installation does not prove that the softener is treating water. Ask the installer to test water from a fixture supplied by the system after enough water has passed through to represent the new treatment. The result should be compared with an untreated sample or the known incoming hardness.

Confirm that the test location is actually on the softened plumbing. A sample from a bypassed kitchen faucet or outdoor spigot can produce a misleading result.

If the treated result is not what the installer expected, do not accept a vague promise that the system will sort itself out. Ask whether the cause is incomplete startup, a bypass position, incorrect programming, plumbing crossover or another identifiable condition. Agree on the next check and who is responsible for it.

Get a usable final walkthrough

Before signing off, have the installer show you how to place the softener in bypass, how to start an extra regeneration, how to set the clock and how to recognize a fault message. Ask what type of salt the equipment requires and where the recommended salt level should be maintained.

You should receive the exact model information, operating instructions, warranty terms and installer contact information. Record the installation settings and the initial treated-water test result with those documents.

Finally, confirm that the old equipment, packaging, loose fittings and spilled salt have been removed as agreed. Check the work area, nearby floor and drain route before the installer leaves.

Use a short acceptance checklist

The replacement is ready to approve when the water-flow direction has been confirmed, reused parts have been identified, plumbing connections are dry, drain lines are secure, the bypass works, control settings are documented and treated water has been tested. You should also know who handles the old equipment and whom to call if a leak or treatment problem appears.

If any item is incomplete, write it on the work order before signing. A specific open item, such as testing treated hardness or securing the drain line, is easier to resolve than a general complaint that the system does not seem right.
